Roadmap Overview: What's Coming in 2025

Blizzard has revealed its first-ever Diablo 4 roadmap, detailing three major seasons—8, 9, and 10—alongside permanent additions to the game. This roadmap reflects a shift from a reactive to a proactive development approach, allowing Blizzard to plan themes and mechanics well in advance while remaining open to community feedback.

Here's the big picture:
Season 8: Belial's Return (launched April 29, 2025): Introduces Boss Powers, Apparition Incursions, and a Berserk IP collab starting May 6.
Season 9: Sins of the Haradrim (Q3 2025): Features Haradric Powers and a Dungeon Escalation activity to revamp Nightmare Dungeons.
Season 10: Infernal Chaos (Q4 2025): Brings Chaos Powers and updates to Infernal Hordes, emphasising player choice and variety.
Permanent Additions: Includes Reliquaries (Battle Pass 2.0), an updated Season Journey, Leaderboards, a Ranking System, and teasers of a new class for the 2026 expansion.

Seasonal Deep Dive: Themes, Powers, and Activities

Season 9: Sins of the Haradrim (Q3 2025)

Season 9 delves into the lore of the Haradrim, a faction renowned for its diverse magical abilities. Haradric Powers will be more specific than broader categories like Chaos Powers, providing tighter support for the season's narrative. Blizzard hinted at continuity with past seasons, possibly bringing back familiar faces or references (like Lilith's influence from Season 5). The Dungeon Escalation activity will overhaul Nightmare Dungeons, addressing years of player feedback. Expect a progressively harder experience—perhaps delving deeper into dungeons with escalating challenges—designed to refresh this core system.

Season 10: Infernal Chaos (Q4 2025)

Arriving in Q4 2025, Season 10 introduces Chaos Powers alongside updates to the fan-favourite Infernal Hordes. Chaos Powers will involve experimentation, potentially with randomness, allowing Blizzard to “get a little wild” in a controlled way that benefits all classes. The Infernal Hordes updates will focus on choice and variety, possibly adding new paths or maps to the activity. Rather than creating a new activity, Blizzard aims to inject difference into Infernal Hordes itself, keeping it fresh for players who already love its high engagement, as it boasts strong sentiment and daily player numbers.
Each season ties its powers to its activity—Haradric Powers with Dungeon Escalation, Chaos Powers with Infernal Hordes—ensuring mechanics work in harmony to refresh gameplay while offering experimentation across all classes.

IP Collaborations: Dark Fantasy Crossovers Ahead

diablo 4 berserk ip collaborations bringing new cosmetics
Following the Berserk collab in Season 8, Blizzard plans more IP collaborations in 2025, focusing on dark fantasy themes that align with Diablo 4's gritty identity. Ruled out whimsical crossovers like “rainbow armour or French fry swords,” emphasising that collabs must fit the game's tone. Inspired by the books, shows, and games the team consumes, these partnerships will offer suites of cosmetics for roleplaying as characters from other dark fantasy universes. While the World of Warcraft skins were an internal collab, these new ones will branch out to external IPs. Likely tied to the new Reliquaries system, expect to chase these cosmetics through seasonal or event-based rewards. As a fan of dark fantasy, I'd love to see a Dark Souls collab with iconic armour sets—fingers crossed!

Permanent Additions: Strengthening the Core

Reliquaries: A Modern Battle Pass

Introduced in Season 8, Reliquaries replace the traditional Battle Pass with a more player-friendly system. Unlike the old linear progression, Reliquaries give you agency to choose which cosmetics to pursue—whether seasonal themes or collab rewards like the Berserk cosmetics. Blizzard noted that the old Battle Pass system didn't offer enough player control, so this update ensures the grind feels more rewarding by letting you focus on what excites you most.

Season Journey Overhaul

The Season Journey gets a significant update, decoupling it from the Battle Pass and introducing nested objectives within chapters. This means smaller, granular rewards as you progress, rather than waiting to complete an entire chapter. Blizzard emphasised the importance of balancing accessibility with challenge: while Torment IV is designed for the top 10% of players, the Journey ensures that casual players (who play to relax) are not left out. Blizzard aims to cater to both “cake” lovers (relaxed players) and “pie” lovers (challenge seekers), striking a delicate yet necessary balance.

Leaderboards and Ranking System

Blizzard is bringing back Leaderboards and adding a new Ranking System to appeal to both elite and casual players. Leaderboards will let the “best of the best” compete, much like aspiring NBA stars, while the Ranking System provides everyone with a sense of progress, answering questions like, “Am I doing well?” The previous Gauntlet system was removed because it felt too detached from core gameplay. Blizzard learned from this experience and now aims to integrate these features into central activities, such as the Pit. Challenges include preventing cheating and ensuring that skill matters. Blizzard plans to involve the community in their development, potentially discussing progress in future updates.

2026 Expansion and New Class

The roadmap teases a second expansion in 2026, with a new class confirmed. Blizzard didn't confirm the long-requested Paladin but promised a surprising class offering that'll excite players. Details will start rolling out at events like Gamescom or the Xbox Games Showcase in summer 2025, with a reveal planned to be bigger than Vessel of Hatred. The team's increased focus and crisper designs suggest a significant step forward for Diablo 4.

Blizzard's Vision: Proactive Planning with Room for Feedback

Blizzard's shift from a reactive to a proactive approach, a change that began to take shape with the Vessel of Hatred expansion. This allows them to plan themes like Sins of the Haradrim far in advance, focusing on strengthening core activities (e.g., Nightmare Dungeons, Infernal Hordes) to prepare for the 2026 expansion. However, they're not locking themselves in—if community feedback highlights a significant need, they'll adjust. A common player request for endgame meta-progression systems (like Path of Exile's Atlas of Worlds or Last Epoch's Monolith of Fates), which isn't on the roadmap. Blizzard didn't address it directly but encouraged players to voice their opinions, noting Blizzard's history of steering the game based on community input. As a player, I'd love to see such a system tie endgame activities together, but for now, Blizzard's focus on core improvements is a solid foundation.
